  • 3 Ways to Determine the ROI on Starter Fertilizer

    Spring is now yawning and waking up from its slumber, and most farmers are just about to start planting corn. Figuring out the return on investment for every input on your farm is crucial to making sure you’re the lowest-cost producer.
    And since farming is somewhat of a competition, the lowest-cost producer wins.
    Ready for some math? Today, we’ll focus on determining the ROI for one specific input: liquid starter fertilizer.
    Does it make sense for your farm? Let’s see.

     1) Break Down the Costs Into a Measurable Format
     You have to break each cost down into something you can measure. Since farmers work in acres, we want to break down fertilizer cost into cost per acre. Then we’ll figure out how many bushels it will realistically take to pay for that cost and think about how many bushels we’ll get back.
    For example: Let’s use the figure of $450 per ton for starter fertilizer. That’s weight: we buy it in weight and convert it to volume, meaning we need to find the density. The density is 11.65 pounds per gallon.
    So dividing 2,000/11.65 tells us how many gallons are in a ton—about 172. Then divide $450 (the cost per ton) by 172 (the gallons per ton), which gives us $2.62 per gallon.
    The last step is to multiply gallons per acre by the price per gallons. Most people put on around 5 gallons per acre, so we’ll multiply 5 x 2.63 = $13.01 per acre. Keep that number in mind. We’ll come back to it.

     We’re not buying stuff just for fun: we want to get value out of it. So what’s the value of starter fertilizer on your farm?
    If you look at studies, most people say you’ll get a 3% yield out of an investment in starter fertilizer. What 3% looks like is different for every field in your operation.
    Let’s say we expect a 3% increase in yield. On a 150-bushel cornfield, that’s 4.5 bushels per acre; on a 200-bushel cornfield, it’s 6 bushels per acre. That’s our return rate. So we break that into the price.
    You know how many bushels it is now, so the next step is to incorporate your cash price.

     3) Break Even and Return
    Let’s say cash corn is 3.50 (though that value will obviously fluctuate with the market). Divide that into our cost: 13.01, remember? So 13.01/3.50=3.72.

    A minimum of 3.72 yield increase is needed to pay for the fertilizer. If you’re not getting a four-bushel improvement, you’re not even paying for the investment. And to know you’re getting a four-bushel improvement, you’d have to first measure what you get without using that fertilizer.
    The best way to do this, other than taking plot data, is to split-test your field. Plant half of it until you run out of fertilizer, then just keep going with your seed and don’t use any fertilizer. When you jump in the combine that fall, you’ll be able to see the difference in yield.
    You should be split-testing a few different fields, based on your fields’ various soil types. Personalize these studies to make them fit your fields.
    Back to the numbers. You only have to improve by 3.72 bushels—not bad, right? Let’s start buying fertilizer.
    But wait a second: we need to figure out the costs of logistics and equipment. Crap!
    If putting liquid application on your planter is a $25,000 investment that will last for five years, that is part of the cost of that fertilizer, which can sometimes double the number. If you were planting 1,000 acres of corn with that fertilizer investments that would add another $5 per acre cost to the fertilizer, raising the total break even to $18.01. It might actually be closer to six or seven bushels you have to improve on to get a return.
    Now these costs will vary dramatically, but if you take your annual fertilizer-specific equipment and logistics costs and divide them by how many gallons you will apply, then you can see the additional costs per acre and see how much yield improvement it will take to pay for them.
    It’s simple to calculate just the return on fertilizer, but the logistics and equipment is a little more complex. There are all these hidden costs, and a lot of times farmers don’t think about that.

     When should you do these calculations?
    Before you make the decision to lock in fertilizer price. As soon as you get the price quote on the fertilizer, you can go ahead and calculate the return on investment to see if it makes sense. In fact, anytime you get a price on anything, you can do this.
    We’ve gotta do our homework as farmers and make sure our investments pay off. All of our investments need to produce for our farm. All of them.
    Or we should cut them out.

  • Overwhelmed with Debt: 6 Must-Do Steps to Ease the Burden

    During the boom years of $8 corn and $17 soybeans, many farm operations bought lots of new machinery and built giant shops. These added assets altered the balance sheet, creating a large liability in debt payments.
    Today, with tight margins in farming, these liabilities are massively burdensome for many operators. I’ve been banging the drum for a long time, but you need to know that cash is king. You won’t go broke because you don’t make money; you’ll go broke because you run out of cash.
    You’re burdened with debt, but there steps to get out from under it. Follow these six steps to lighten the load.

     1) Refinance Debt With the FSA at Lower Interest Rates
     This should be your #1 priority. Basically, your goal in refinancing is to make your annual cash payments less. The FSA has a lot of programs. By going to the FSA, or your bank, you can likely lower the interest rate, which lowers your payments.

     2) Extend the Terms of the Loan Out as Long as Possible to Help Cash Flow
     Obviously, a 10-year loan is more expensive than a 20-year loan on an annualized basis. Yeah, you’ll pay more in interest, but if you need to extend your loan in order to get through these lean years, do it.

     Take a look around at your assets (equipment, etc.). If you’ve got augers, old trucks, or scrap metal lying around, liquidate that stuff: turn it into cash.
    Figure out how much of the stuff on your balance sheet you actually use. Eliminate the rest; you don’t want things just sitting around. Your banker will be pumped.

    If you’ve got old augers, bring them in for the winter, keep the guys busy, replace the bearings, put a new paint coat on, and then try to sell them for $1,000-$2,000 or whatever you need. You might be able to take the winter’s work, give the guys enough work to stay paid, and be able to pay off some debt at the same time.

     4) Rent Out Shop Space When It’s Not at Full Capacity
     Maybe you haven’t bought too much equipment, but you have built big shops with too much empty space. The guys that have too much equipment usually need a place to store all that equipment, so you can rent shop space.
    I’ve done this quite a bit. I’ve got all these sheds, and I’ll store boats, sprayers, trailers, everything. I make sure all my space is filled out, with either my stuff or my neighbors’.
    Also, if you’re next to a co-op, and you’ve got a nice shop, you could get a good premium to have their guys working in there.

     5) Rent Out Any Unused Machinery to Help Make the Payments

     There’s a really interesting company called MachineryLink. Check it out: you can rent your combines and other equipment out. This is a great idea, especially since you’re only using certain equipment for a couple of months a year and then it’s just sitting around. For those guys that didn’t buy a lot of machinery or had to liquidate it, they can rent it from you.

     If you can offer custom planting/spraying and give a better price than others, do it. I hire a lot of help; it costs me money, but stuff gets done. Most farm work is time-sensitive, and people are willing to pay to get it done.
    Get creative, too. Clean driveways, hay ditches: I mean, you can offer just about any service if you’ve got a little excess capacity.

     Conclusion
     Debt is a stifling reality for any farm operation, but as you can see, there are usually ways to wiggle out of it—or at the very least, to keep your business afloat.

  • 10 Strategies to Manage and Motivate Farm Employees

    Good farm employees are hard to find, and even harder to keep.
    It seems that today, people just don’t have the work ethic they used to. But you, as a farm manager, have a role to play too.
    The default training system of many farmers is to throw an employee in a tractor and tell them to go. But that doesn’t make the employee successful, confident, or motivated.
    Believe it or not, it’s easy to motivate people—if you have the right plan. Use these 10 strategies to keep work morale and ethic high on your farm.

    1) Set/Discover Goals, Both Personal and Professional, With Your Employees
     If you use no other strategy, at least use this one.
    Start with a five-year goal. Find out where your employees want to be, not just in finances, but in “health, wealth, love, and happiness.”
    Since every decision they make impacts their goals, they’re going to be motivated towards them. So understand their goals, and that will help you align their work with those goals, which brings me to my next point…

     2) Align Their Goals With Doing High-Quality Work for You

     If one of their goals is financial and they want to be bumped up, offer an incentive. Maybe Steve’s making $15/hour now, but tell him that if he puts in four weeks of quality work, you’ll knock that up to $15.25.
    Here’s another example. I’ve got one employee who loves to work out. I talked to him during harvest last fall, and he was stressed out because he didn’t have time to go to the gym.
    I said, “Obviously, getting to the gym is one of your goals, so as we’re getting into the busy season, if you’re willing to work a little extra into the evenings, I’ll schedule somebody every other day so you can work out 3-4 days a week.”
    He worked the same amount of hours in a week, but the hours shifted. It was a win-win: I got a more effective employee, and he was happier to do the work.

    3) Create Training and Certification Programs for All the Processes You Want Your Employees to Partake In
    Remember, if an employee fails or makes a mistake, it’s your fault. Either he was mis-trained, or the communication wasn’t clear. You might get a couple of klutzes, but most are capable of doing the work with the right guidance.
    So train them. Make sure they know how to start up each tractor safely, and how to accomplish the checklist. For example, have them check the oil daily and tire pressure once every week, write that down, and turn it into you.      I’ll keep this step simple: read The One-minute Manager. It’s 111 pages, so you can literally read it in an hour or two. It will give you a good system for making employment clear for your employees.
    Basically, the idea is to create a one-page document explaining exactly what that employee is going to do for you, and make sure they understand it.
    Then, meet regularly as things change.

     5) Communicate Weekly With Management and Have Management Communicate Daily With Employees
     I have a weekly meeting with my farm manager, and he meets with the employees both weekly and daily, during morning coffee.
    The purpose of these meetings is that everyone would have a clear picture of daily and weekly goals, and what must be accomplished to reach them.

     6) “Make Sure You Not Only Have the Right People on the Bus, but That Everyone Is in the Right Seat”
     I borrowed this from Jim Collins. Obviously you don’t want negative, cancerous employees, so bring the right people onto the bus. But once they’re on, they also need to be in the right seats.
    Match personal strengths with relevant jobs. For example, I had a guy who worked for me who wasn’t really tech-savvy. Showing him a monitor rocked his world, and he didn’t understand it. It wasn’t a good idea to have him drive a planter.

    You learn who works well together. You don’t want to put the wrong people on the same team. Try to keep strengths together or, sometimes, add a guy with a different strength to balance the team out.
    There are a number of great personality tests, but StrengthsFinder is one of the best.

     8) Understand the Key Motivational Factors for Each Employee and Use Those to Reward Good Work
     If they’re motivated by money (and everyone is to a point), give out clear performance bonuses.
    Or, if they love certain parts of the job, tell them to finish a few other things in their work and then you’ll give them a few days doing what they love.

     9) Treat Your Employees Like Your Best Friends, and Respect Them
     Sometimes, you might think of an employee as a pain in the neck.
    But I always tell my managers that yes, he might be, but 1) we might be able to turn him around with training and 2) you don’t want to be doing his job and yours. So until we find a replacement or get him turned around, pretend he’s your best friend and focus on what they are doing right.
    Some ideas: put their birthday on your calendar, interact with them on social media, or be there for them if they’re having problems (sick kids/wife, etc.).

    10) Cut the Negative and Bad Eggs Immediately

     This one’s tough, but you absolutely have to “cut the bad eggs” on your farm. It’s business—it’s not personal.
    When employees are negative or incompetent, they bring the whole morale down. Let them go, even if you have to step in and get the work done yourself. Always try to be one man overemployed so you’re never in that position. Then you can cut if necessary.

     Conclusion
    You won’t know what your employees’ goals are until you sit down and ask. You may assume they want money, but money only motivates up to a point. Some people are looking for a challenge, just as I am in using Cash Cow to diagnose farms that are in trouble.
    You’re going to make mistakes. That’s OK. Still, run your own little experiments: do what’s best for you, and learn by trial and error.
    When you figure it out, you’re going to have a pretty sweet operation.

    The whole story behind Cash Cow Farmer originates with my dad.
    He’d been in charge of a farming operation for decades, and I wanted to prove my value to him. And not only that, but to prove it so well that I could completely take the reins from my dad.
    When he thought of me running the operation, I wanted him to feel proud, comfortable, and excited.
    Here I was with this business background, so I built a spreadsheet to show him what every bushel of corn, beans and wheat cost to produce, and then I developed the Cash Cow system as an expanded version of the spreadsheet.
    I knew I wasn’t the only farmer who wanted to prove himself to his father. So this is for all the next generation farmers out there who want to take over their family farming operation.
    Here are six things you can do to prove you have what it takes.

    1) Know How to Run Every Piece of Equipment on Your Farming Operation
     When you’re a farm manager, you have to know everything about your business.
    If you’re running Microsoft or Apple, you don’t need to know all the millions of ins and outs, but on a farm you have to know how every piece of machinery works.
    That’s how you become a leader. Nobody’s going to work for you if you don’t know what their job entails.

    It took me about two years to learn everything by doing everything myself. I bought a combine, and the first time I drove it was on the way home and into the soybean field that I was about to harvest. I just figured it out. Anytime I hit an issue, I’d look through the operating manual or call a friend.
    I did the same with every new piece of machinery. Now, when I assign people to work on machinery, I can ask specific questions: What’s your concave at? Are the cobs coming out broken? And so on.
    The employees know they can ask me anything, and if I don’t have the answer, I’ll get it fast. On a farming operation (and for leaders in general), that’s essential.

    2) Demonstrate Financial Discipline
     Here’s a simple rule: don’t buy unnecessary stuff.
    If you build that reputation, your dad will know that the minute he gives you the keys, you’ll be in debt up to your eyeballs.
    Be the cheapest guy out there. Not cheapskate cheap, but conservative. Imagine you’re Warren Buffett. Thrift is a virtue!
     I didn’t buy anything until I proved to my dad that we were going to make money from it. When I took over, the newest piece of machinery was eight years old, and I’ve only slowly bought new machinery. Even if the truck exploded, my dad would just say, “Fix it,” and I would try.
    If you demonstrate financial discipline, your dad will say, “This one’s gonna make it.”prius_on_a_highway
    Take the example of my 11-year-old son. I asked him what car he would want, and he said a Prius! He said, “Dad, it gets 50 miles to the gallon.” That’s my boy!
    Apply that to farming.      Can’t stress this one enough. Know what a good price would be for your inputs: your fertilizers, seeds, fuel, everything.
    Cash Cow is one of those great tracking tools where you can see everything you paid last year and bring that to negotiations. You can use it to your advantage.
    The dad usually does the negotiating. I established trust with my dad by always knowing where the best deal was: what we paid last year, the difference in what we’re going to pay this year, and why the difference is there.
    My dad eventually said to himself, “Why would I waste my time negotiating anymore when Scott has all the answers?”
    How did I know where the best prices are? I asked around.

     4) Study All the Farm Programs From the FSA and NRCS
     If you’ve read just about any Cash Cow blog post, you’ve seen me mention this.
    If you know what’s going on with government programs, then you can go in and take care of everything.
    No farmers really enjoy going in to the FSA office, so take the burden off your family, know all the deadlines, learn everything you can, and always be looking for new programs you can enroll your farm in to help pay for your improvements.
    By the way, governments will help cost-share a lot of technology. GPS is an example. You can easily pay for your GPS bill every year with government programs.

     5) Understand All the Insurance Options and How to Valuate Them

     Insurance is huge.
    You’ve got to understand the insurance games, including which level of insurance to buy: trend yield, yield exclusion, etc.
    If you don’t understand it, you won’t want to buy it. And if you don’t buy it, you won’t be around for long in business.
    How to learn this is obvious: go to your insurance agent and ask them. It’s as simple as that.

    Most farmers know that 2015 was a tough year. Unless they owned their land free and clear, they probably lost money.
    And 2014? It was even worse—twice as bad, in fact.
    If you lost $25/acre in 2015, then you likely lost $50/acre in 2014. That’s $75/acre in losses that you have to make up. The problem is bigger than most farmers want to think about.
    However, you’re not doomed to repeat those losses in perpetuity. Making a few adjustments will allow you to swallow the losses of the last two years and move forward on an even playing field.

     In 2012-13, farmers everywhere souped up their operations, bought new machinery, and built shops. In doing so, they set themselves up for huge payments. And right now, those liabilities are like belts around their necks, cinched tight.
    Right now, we’re in a low-interest rate environment, which means that when you’re in a risky business like farming, it’s very hard to get money. So the best thing to do, hands down, is to work with the Farm Service Agency (FSA) and restructure that debt.

    Sometimes you have to get creative in order to get interest rates where you want them, but rates of 1.25% on machinery and 2.2% on land are within your grasp.
    I can attest to this. I bought some farmland, half with the bank and half with the FSA. My interest rate with the FSA was 2.25% for 40 years on a land deal.
    Talk about some beautiful cash flow! I’m basically paying $5,000 a year for half of that land.

    2) Manage Cash Flow With Commodity Loans on Inventory
     Debt has a drastic impact on your cash flow.
    We farmers usually sell our crops one or two times a year and only have an inflow of cash during those times. So we have to borrow money and use our operating lines in the meantime.
    But if those operating lines are stressed out from losing money in 2014-2015, they might not have additional space. What to do?
    One way of getting additional cash flow is to take a commodity loan on those grains that aren’t sold yet—the ones sitting in the bin in the farm or at the co-op. If you do this, you can get low-interest debt to cash flow your operation until your marketing plan (see below) executes your goal.

    3) Requote Cash Rent, Split Payment Up, or Drop Unprofitable Land
     This is probably the hardest one to go through with.
    I’ve seen so many examples of farmers paying too much for cash rent. Here’s one:
    There was a farmer who was paying $350/acre cash rent. He went to his landlord asking to adjust the rent to $325, which the landlord quickly refused.
    The landlord went out on the market looking for more than $350 and ended up getting . . . $200! He was so greedy that he wouldn’t take $25 less, and he ended up getting $200 because that was what the market was paying.

    The moral? If your cash rent is drowning you, let it go. Your first reaction might be to average your machinery cost per acre. But just let it go.
    Of course, be a gentleman about it, as I’ve talked about before. Try to help your landlord out, and don’t burn bridges.
    If you can’t get a better requoted cash rent, and you’re not brave enough to let it go, split the payment up differently.
    Let’s say you’re paying $200 in cash rent. Do $100 down, and $102 in the fall.      Farmers have subsidies with the government, and you’ve got to max them out. Otherwise, you’re losing out.
    Make sure you’ve got CRP income for land that’s not productive right now. CSP, Equip, and NRCS are other programs to look at.
    You’ve got to spend time in the FSA office if you want to make money there.

    5) Make a Plan for Grain Marketing
     Every farmer needs a grain marketing plan. That’s priority #1.
    You’ve likely got a lot of crops from 2015. You’ll need a plan to break up the inventory into marketable units, so that when 2016 harvest comes—and it will come faster than you think—you have a plan.
    Ideally, you want to be one year ahead in your marketing. You’ll want to have almost all of that 2016 crop marketed, with prices locked in, before you harvest. And, if you’ve got grain storage, you can work the basis with it.
    Your banker’s going to love you if you’re one year ahead, and you’ll be happier and more stress-free.

    I just came back from a farm show (yep, another one), and I heard something that made me bolt upright in my seat.
    The keynote speakers were considered master farmers, deeply knowledgeable about every aspect of farming. Every single one of them said there was one main problem in farming:

    How do farmers manage and organize all of their data into an actionable format?
     That’s the million dollar question. What the heck do we do with all this data we collect?
    Oh, man, did that prick my ears up, because that’s exactly the problem that the Cash Cow Farmer software addresses.
    Afterwards, there was a breakout session. People came around, and I explained Cash Cow in 15 minutes, just like this:
     Imagine you’ve got all your fields sitting in front of you, and you know what it costs on each field to produce corn, wheat, soybeans, sunflowers, and whatever else you’re farming. Therefore, you know what each field’s level of profit is. Wouldn’t that be awesome?

    How to Judge a Farm Management Solution
    One man at the show spoke about all the data imaginable that farmers could keep. But when I asked if he had any information on the return on investment of all that information, he said, “No, we just have all the cost of it.” That doesn’t compute with me: as a businessman, I want to make money off the information I gather.

    People are inventing new technology without proving its ROI. As farmers, we’re sometimes tricked into buying the latest and greatest this, that, and the other snake oil. You used to be able to burn money to try new things, but now margins are way too tight for that.
    I don’t want to spend a dollar unless I’m going to get more than a dollar back. None of us do. So how do we figure out our return on investment?

     You shouldn’t have to be a computer programmer to use it.

    2) The data has to be actionable
     Once you’ve invested the time to input the data, it has to be actionable. That’s one issue I have with some of the other management programs. You spend all this time putting in your information, and at the end of the day, what do you get?
    It’s like cranking the jack-in-the-box, waiting for him to pop out and give you cash—but he never does.

    3) It has to be cost-effective and provide a good return on your investment
     You can’t go out and spend a crazy amount of money on a farm management program if you’re not going to use it or if it’s not going to increase your money several times over.
    A lot of farmers like to think about cost per acre. Here’s a real-life example of return on investment.
    On Cash Cow customer farms 40,000 acres. He pays the same price for the software as anyone with over 25 fields—$1,500 a year. If you break that down, he’s paying pennies per acre, but the information that’s returned to him is worth hundreds per acre.
    In my case, I lost money on two fields this past year—out of 50. And I only lost about $4 an acre on each field. That’s a testament to the fact that the program works.
    Why does it work?      You may or may not choose to use Cash Cow Farmer or another solution like it. Let’s look at some of the alternatives you have.
    Whatever you’re using, you need an accounting program like Quickbooks. You need to categorize your expenses.
    As for what Cash Cow does, the old-fashioned alternative is pencil and paper. Once you’ve done it once, though, it’s a lot of work to change it again—so you’re gonna have to buy a lot of erasers.
    The other way is to use a spreadsheet. There you can type in formulas. That was one of the main tools I used before Cash Cow.
    But you’re going to invest a lot of time building a spreadsheet. Plus, it’s overwhelming. It doesn’t really fall under the easy-to-use category, even after you put in the time to build it.

    Conclusion
     The number one thing you’ve got to do as a farmer is take action. Your farm isn’t going to take care of itself.

    Competition is a beautiful thing.
    At least, it is in the marketplace. Competition is what allows farmers to shop around and find the best deals.
    Since farmers are buyers of a lot of expensive inputs, shopping around is crucial. I talk to so many farmers who buy from the same supplier and use the same custom harvester every year.
    While I don’t think they need a cutthroat attitude, I do think they should understand that they’re in business to make money. They should price check and negotiate with their supplier. It’s nothing personal; it’s just business.
    For you farmers out there, there are ways to conduct yourself to ensure an outcome that’s best for you and your suppliers. In other words, you can secure a win-win, and who doesn’t love that?

     Unless you’re farming in the middle of nowhere, you should have multiple suppliers to buy chemicals and seed from.
    It’s important to form a relationship with each individual, to constantly chat with them and keep the relationship strong. That way when negotiation time comes, you won’t just be some stranger asking for a deal.

    I try to go out for lunch, dinner, or coffee with a rep at each of our local suppliers. During that time, I ask for their advice on various parts of my operation—which is a great compliment to their expertise. I aim to do this at least twice a year.

    2) Have a Solid Estimate of the Amounts of Each Product You Will Need for the Season
    At the time of this writing, farmers are done with their 2015 crops and planning for 2016. That planning can play a big role in the year’s negotiations.
    Meet with your seed advisor or agronomist. Figure out how many acres you’ll have of whatever you’re farming, then try to put together a chemical plan and a fertilizer plan.
    Then you can produce a sum of exactly what you need (e.g., 500 gallons of Roundup) to suppliers.
    Another way of putting is, you’ve got to know what you need to know what you need. 

    3) Get the First Quote for the Volume You Need
     I say “the first quote” because you’re going to get multiple quotes. Or at least you should try—that’s the wisest strategy for getting the best price.
    Tell your supplier what type of chemical, seed, or whatever it is you need.
    Then the next step is really important: don’t mention volume at first.      This last step works as a series of mini-steps. Follow them carefully, and I guarantee you’ll get the most out of negotiation.
    Your suppliers are going to want to work with you—it’s to their benefit.
    Let’s say you go in and ask for their best price for Roundup and they tell you “$18/gallon”; that’s your first quote. Then you can reveal your volume, to sweeten the deal. In this example, you say you need 1,000 gallons. You ask if you can get a better price if you buy all of that with them.
    They lower it to $17.50; that’s your second quote. You should get a few more quotes, though.
    You’ve got storage, so you say, “What if I take the delivery price away?” and the supplier knocks a bit more off (down to $17.30). There’s your third quote.
    You’ve financed the purchase, so you say, “What if I pay you today?” and the supplier shaves it down further, to $16.75 or $17. We’ve arrived at a final quote. All around, the deal has been good for both of you.

    Keep in mind that it may take a month or so to play out a few of these scenarios and get the best deals. If you feel as if you might get better prices in the spring, you can let suppliers know you’re going to wait, too.
    If you absolutely want to stay with the same co-op, use the other ones to make sure you’re getting the best deal. Of course, if you pay a little extra for someone you like using, it’s not a huge deal. Just don’t miss out on saving opportunities.

    Conclusion
     Only the strong survive the competitive marketplace. Don’t get complacent and comfortable doing the same old program with the same old supplier, or you’re gonna watch your wealth walk out the door.
    I know a farmer who overpays for custom harvesting by over $20/acre. He farms 7,000 acres, which means he could basically buy a Ferrari every year with what he’s overpaying!
    You may love your co-ops, but if you can get the same quality for cheaper by negotiating elsewhere, why not do it?

     Supplies aren’t the only thing you’ll need to negotiate. You can become a master at negotiating land rent, too.

    Commodity prices are low, and margins are razor thin. So we need to strategically plan each field like our whole farm depends on it.
    You will probably be able to make decent money on a couple of corn and soybean fields, but for those other fields, you might have to consider different crops to make money.

     Every piece of dirt is different in its productivity; based on location, rainfall, and proximity to a buyer. Make a list of different crops you could grow on those fields, then one-by-one figuring out which would be most productive.
    Look around, too. You might, for example, have a turkey farmer that needs sunflower or birdseed nearby.
    Guys around me grow edible beans. The beans are a lot of work, but the farmers make a lot of money by farming one or two fields of them.
    It’s good to mix it up, sometimes.

    2) Match Field With Optimal Crops

     Consult your agronomist and soil scientist to see what your options are for each field. Ask them, based on the soil types of a given field, what they would recommend.
    Corn on corn usually isn’t profitable in this market. So if you had corn on that field, you might not want to grow it again (since input costs will be more and your yield will be lower).
    Ask your agronomist if you should grow wheat, or if you could grow edible beans or some other specialty crop. Agronomists work with lots of producers and know the market well. They come in handy matching optimal crops with your fields.

    3) Estimate Which Crops Are Most Likely to Make Money
     This next tip depends on the buying options where you’re located.
    For instance, if there are a lot of options in your area for specialty crops, and you don’t have to haul them hundreds of miles, you’ll be able to pick from a wider range than other farmers. Estimate your yields and costs for each one of those crops, and determine which fields will produce profitable yields.
    If you have corn fields, for example, what are your expected yields? 200 bushels? And what are your expected input costs?
    Make sure the production costs are covered by the marketing of the crop.      Don’t settle for doing the same thing day in and day out.
    Feedlots, turkey farmers, organic animal farms, and so on can offer a nice profit on specialty crops, as these farmers use the crops for spoon-feeding year-round.
    I have a neighbor who did a certain thing with his wheat so it could be considered organic. He was able to sell it to an organic chicken farmer at a big premium compared to what wheat was offered at the elevator. It was a few simple steps that gave him that opportunity, too.
    Or maybe a local brewery needs barley throughout the year. The point is, there are opportunities to find new buyers if you’re willing to grow new crops.

    5) Double Crop
     Speaking of opportunities . . . there are ways to generate a second revenue stream off a harvested crop.
    I have an example of this myself. I farm next to this guy who has a cattle ranch. He called me, asking if he could put up some electric fence around my field and have his cattle graze for a couple of months. I said sure.
    Since the yield was low, I discounted him at 35¢ per cattle per day. Around 60 cattle, grazing for two months, gave me close to $9 an acre off that deal—without costing me anything, plus I won’t have to spray for volunteer corn next year which is an additional $8 dollars per acre.
    You can also bale your corn stocks, or have somebody else do it, and sell them to a cattle farmer.
    Or put a cover crop in, especially after early-harvested crops like wheat. If you sell the crop to a local rancher as a grazing product, you’ll compound your revenue.

    Opportunities Are Everywhere
    My advice? Use your resources, know your neighbors . . . basically, don’t be complacent.
    There are hidden dollars all over your farming operation. Finding them is your best chance to get through these tough times and back into the golden years.

  • 4 Steps To Price Cash Rent For Farmland

    There are two main strategies farmers use to grow their operation. One is buying farmland; the other is renting it.
    I’ve talked to numerous farmers who sign up for Cash Cow who are concerned with their cash rents. They don’t want to lose their operation because the cash rent’s too high and they’re not making money. That is, they don’t want the ship they’ve chosen to ride to sink in the middle of the sea.
    If you can relate to that feeling, take it easy. These four steps will help you manage your cash rent and set you up to improve profitability.

    1) Determine the Commodity Prices by Using the Past 3 FSA Marketing Year Averages
    Step one is to find the right price to measure your marketing year success against.
    Every year, the FSA puts out marketing year average prices. Their reports make for an excellent history you can take advantage of.
    Take the last three years’ prices on the report and average them. For example, the projected futures price for 2015 corn was $3.70. In ‘13-’14, it was $4.46. And in ‘12-’13, it was $6.89.
    That big six-dollar price will bring up the average, but it has to be taken into consideration. (Some of the landlords still think we get $6 for our corn!)

    Finding your production costs is the most time-consuming part because you’ll want to do it on every field.
    Calculate using the following formula:

    1) Find your farm operating costs per acre – These are your annual expenses for labor, machinery, land expenses, living expenses, etc. Factor in any expenses at all, even admin costs and the insurance on your trucks. Add all these costs for the year and divide them over all your acres.
    2) Add input costs per acre for seed, fertilizer, chemical, insurance, rent, and any custom expenses – Do this for each field; they’ll all be different. (My insurance fluctuates dramatically within the same county.) Note: it’s important to know exact prices.
    Add those two totals together and you’ll have the cost per acre.
    Then:
    3) Deduct revenues such as government programs and insurance revenues – If you’re getting an ARC-CO payment or using an NRCS program or getting any other government revenue, you need to deduct it from your input costs on those fields. You might not get government revenue on all your fields, but any deduction helps. Same goes for insurance revenues.
    Now you have your cost per acre to produce that bushel of corn, soybeans, etc.
    Then:
    4) Add up all costs per acre and divide by the yield to get your costs per bushel – Let’s say it costs $500/acre to produce corn and you’ve got 200 bushels of corn. Take 500 divided by 200: your cost to produce a bushel is $2.50. (Your cost per acre is likely more than $500, that’s just an easy math example.)
    If your final cost of production is below the three-year marketing average you found, you’re in a good financial position.

    3) Ask Yourself What You Can Do to Improve Your Operation???

    Farming’s a competitive marketplace: there are good and bad farmers, and everyone knows who they are. Whichever category you fall into, there are many things you can do to improve your profitability and lower your costs.
    For example, take advantage of precision technology to avoid being left in the dust. Sectional shutoffs and GPS are today’s farming miracles.
    Labor management, equipment costs… all these have to be properly managed. If others are doing this, they’re going to be able to farm that rental ground for less than you and eventually pick it up. That’s the beauty (and anxiety) of competition.
    Check local benchmarks on university websites to see how your costs stack up to your competitors’ (universities have lots of data on average costs). Or find a consultant in your area that can help you. (We do consulting here at Cash Cow, as well.)
    Don’t neglect talking to retired farmers, either. Use whatever means possible to improve your operation.

    …but don’t bet on a landlord’s taking a pay cut in rent. If they do, great. If not, help them find another tenant.
    Meet with the landlord, and show them the data that explains how you’re taking a loss by continuing to rent. Point them to neighbor farmers. Say, “You can call so and so to see if they’ll rent it for what you want. If not, my offer still stands to come down by [10%, 12%, or whatever you choose].”
    The opportunity to farm that ground again may come down the road, so you never want to burn a bridge. Treat your landlord with respect, but don’t continue to rent land that’s costing you.

    Bottom Line: Do the Work and Exhaust Your Resources
    It’s hard work figuring up your cost of production and other costs, but that work will pay off in many ways.
